Signups fell to ~1/day during the search rebuild (Aug 25-29), then rebounded three days straight: 11 → 23 → 28. Today's 28 is the best day of the month and ~4x the trough, mostly Google search and direct. Still 28% of the 100/day goal, with the 7-day average at 11/day.
Paid Search. 4x the search budget (from a ~$295/day 30-day average to ~$905/day) because we weren't competitive on search. Added competitor categories (CodeRabbit, Greptile, Cursor, Devin) and reframed the ads for individual developers.
Paid Social. Added TikTok and Meta on top of X, Reddit, and YouTube, and turned Demand Gen back on for YouTube, to reach individual developers wherever they are.
Out-of-Home. Paused until the brand redo so the creative matches the new direction.
Results. A couple of paid conversions over the weekend, and signups up to 28 today from ~4/day before the search budget change.
Content. Making new videos and static imagery for the individual-developer ICP: some produced with Claude off the pain-point research, plus one polished product overview filmed with Mitch this week where I talk to camera.
Influencers. Victoria's diagram video is paused; getting on a call with the rep because he won't let Tyler and me talk to the influencer directly, which we need to sort out before it runs.
Brand. Planning a full rebrand once the product is further along, in the next 30 days. Already talking to a few agencies, paused for now, which is why Out-of-Home and the commercial are on hold.
Feedback Summary. Once people understand Hyrax they want it (5 of 6 are prospects). The frame that works is independent arbiter, not the tool that wrote the code. Two blockers: category confusion (read as Snyk or CodeRabbit) and onboarding breaking before value. Price isn't an obstacle; $30/user matches Qodo.
Key Insight (Stuart). Committing to 2–3 paid licenses. He wants independent review he can trust for SOC 2, won't let AI grade its own code ("I don't want Claude Code reviewing Claude Code"), and gets Blitzy-level security at a price he can afford.
Pipeline. Followed up with Qureos, who demoed a few weeks ago, to move them to buy; Blindspot, our out-of-home vendor, signed up and may buy too.
Feedback Outreach. Sent a 2-minute survey to the feedback list because only one person booked a call; results go to product and GTM.
Repositioning. Repositioned Hyrax as an AI architect, not a code review and fixing tool, and shifted go-to-market bottoms-up to individual developers via their pain points, with website changes to match.
Product. Folding the feedback into the product: shifting focus to PR review, fixing onboarding (GitHub connect errors) and slow or broken scanning, and hardening the core so people actually want to use it.
Competitor Research (Sohail). Setting up meetings with CodeRabbit's and Blitzy's heads of growth and Devin's SDRs to learn their products and how they sold them.
